-10% to 40%+ EBITDA in 9 Months - Part 1/4

This was for a digital and web agency that had in-house creative. They had both projects and monthly recurring revenue streams.

Profit varied widely going from -17% to 10% month over month. Overall they were not breaking even in the last 6 months.

The leadership was amazing from a human perspective; they cared about their people more than any agency I had laid eyes on. 

There was just 1 problem - it was a country club. No one was being held accountable. 

They had little data, and the data that they did have was highly contested. Opinions had no checks and balances. 

In the first 45 days, I found and cut 80k worth of expenditures without laying off one person. 

In the first 90 days, we went from -10% to 20% 

90 days after that we were above 30% profit. 

At month 9 we finally cracked 40%+

Not 1 employee was fired. 

No restructuring.

No new offer. 

No new sales system.

After the first 9 months, they boosted their MRR 120k more in the next 9 months. And scaled with high profitability and consistency through the last year when most other agencies were suffering.

In the next few weeks, I’m going to break down each of these 5 initiatives and how they enabled scale and profitability.
