In 2024, an agency came to me that had made $35,000 in profit. For the entire year.
Not for a quarter. Not for a bad month. For the whole year. Twelve months of work, twelve months of payroll, twelve months of stress and client calls and new business pitches - and at the end of it, $35K to show for it.
They were barely surviving. And what made it painful to watch wasn't that they were bad at what they did. They did great work. They could close new deals. Their team was talented. On paper, they looked like a healthy agency.
But every month was the same cycle.
They'd have a decent month, then a rough one, then lose a client and scramble to replace the revenue. The new deals they closed were never growing the business - they were just patching the holes left by the clients who walked out. New revenue was treading water, not building anything.
This is the most common version of being stuck I encounter.
Agency owners who are working harder than they ever have, closing more than they ever have, and somehow still not gaining ground. It feels like quicksand, and the natural instinct is to sell harder, work longer hours, squeeze more out of the team. But that only accelerates the problem, because the real issue has nothing to do with sales.
When we started working together, the first thing I looked at was retention.
It was the most obvious problem, honestly, if you'd asked them, they would have said their biggest issue was lead flow or pricing or hiring. But the data told a much different story.
Clients were leaving too fast. Revenue was churning at a rate that made sustained growth mathematically impossible. It didn't matter how many new clients they signed. The bucket had too many holes.
So we focused on that first.
We built dashboards that, for the first time, gave them visibility into what was happening with their client relationships - early warning signs of dissatisfaction, engagement patterns that predicted churn, satisfaction indicators that showed them which clients were at risk before those clients ever said a word about leaving. For the first time, they could see problems coming instead of getting blindsided by cancellation emails.
Then we trained their team on how to proactively retain clients. Delivering great work was never the problem. The issue was that nobody in the organization was accountable for the client experience.
Work was getting done, results were being generated, but no one was owning the relationship. No one was demonstrating value beyond the monthly deliverables.
We implemented a structured approach to client engagement - killer onboarding that set expectations from day one, regular touchpoints, quarterly reviews that weren't just status updates but the kind of interactions that make a client think of you as a partner instead of a vendor.
Their revenue retention now sits at 97% (Previously it was 85%).
That means for every $100 they start a month with, $97 carries forward. The other $3 is a rounding error - lost to natural churn, gained back through upsells, or a combination of both. And when your base is that solid, new business grows the company instead of just replacing what leaked out the back door.
2024 full year: $35K profit.
Recent months: averaging over $80K profit per month.
They went from $35K for the entire year to $80K in a single month. And they're sustaining it.
I want you to notice something about this story. They didn't sacrifice more of their lives to the business. They didn't hire an expensive sales team or dump money into marketing. They didn't grind harder or longer.
They simply worked differently.
They built systems that made retention predictable. They created visibility that let them intervene before clients left. They trained their team to operate in a way that naturally kept clients engaged and expanding.
The owners told me recently that for the first time, they feel like the business is working for them instead of the other way around. They're not stressed about next month. They're not scrambling for the next client. They're not lying awake wondering if the business will survive.
They're planning for growth. Investing in their team. Thinking about the future instead of just trying to make it through the present.
That's what good operations does.
