Retention and referrals are your secret weapons for scale. Ignore them, and you’ll hit the $1–$2M/year ceiling like clockwork.

For reference - I tell most clients to target 2-3% monthly churn as the best practice target. I’ve seen a lot of agencies achieve churn that is less than 2%.

Churn: The Silent Killer

It’s easy to think your retention is “fine” if a few clients stick around for a year or more. But let’s get real: Are they staying because they love your work—or because switching costs are too high? 

If you’re charging less than competitors or not delivering consistent results, you’re leaving a lot of money on the table.

Here’s the obvious math that no one thinks about:

  • A client who stays for one year is worth 3x less than one who stays for three years.

  • Extend retention from 12 months to 36 months, and your agency could triple in size—without signing a single new client.

  • If you increase retention for all clients, profit goes up substantially as well.

Referrals: The Missing Engine

If fewer than 3 out of 10 clients are being upsold or referring you, you’ve got a problem. 

Happy clients tell others. When they don’t, it’s likely because your service or experience isn’t remarkable enough.

Retention and referrals are the foundation of sustainable growth. Without them, you’ll struggle to break through.
